Custom CRM or off-the-shelf? How to decide

Off-the-shelf CRMs are excellent at the common case. The question is whether your business is the common case. These are the signs on each side, and a few ways to tell.

When off-the-shelf is the right choice

Start with an existing product if most of these are true:

  • Your sales process looks like most others: leads, deals, stages, follow-ups.
  • Your team is happy to adapt to the tool’s way of working.
  • You need something running this week.
  • The integrations you need are already in its marketplace.

Signs you have outgrown it

A custom CRM starts to make sense when the workarounds cost more than the tool saves:

  • Key data lives in spreadsheets next to the CRM because it doesn’t fit the CRM’s model.
  • People copy information between systems by hand every day.
  • You pay for add-ons and seats you mostly don’t use, to get one feature you do.
  • Your process is part of what makes you different, and the tool forces you to flatten it.
  • Reports need exporting and rebuilding before anyone trusts them.

What custom gets you

A custom CRM is built around your pipeline, your roles and your data, so the screens show exactly what each person needs. It can connect directly to the tools you already use (accounting, email, booking, your website forms) and you own it outright, with no per-seat licence growing with your team.

The trade-off is that you are responsible for it. Plan for hosting, updates and a care plan, the same as any other software you depend on.

A middle path

You don’t always have to choose. Some teams keep an off-the-shelf CRM for contacts and email, and build a small custom app for the part of the process that doesn’t fit, connected through the CRM’s API.

Questions to answer before you decide

Write the answers down. They make the decision clearer, and they are the start of a scope if you go custom.

  • Which steps in your process happen outside the CRM today, and why?
  • Which roles use it, and what does each need to see first?
  • Which other systems should it read from or write to?
  • What report would you look at every Monday if it existed?

Common questions

Is a custom CRM worth it for a small business?
It can be, when your process doesn’t fit standard tools and the workarounds take real time each week. If a standard CRM fits, start there.
Can a custom CRM import our existing data?
Yes. Migrating contacts, deals and history from spreadsheets or another CRM is a normal part of the build.
How long does a custom CRM take to build?
It depends on the scope. Zecro agrees the scope and timeline in writing after a discovery call, then shows progress in a demo every week.
